Set the lower unit upright in a bench vise. Remove the four bolts holding the water pump together from the water pump housing with a socket wrench. If you are looking to replace your lower unit on your vintage Johnson/Evinrude outboard then eBay is a great place to find a good deal. The problem is while you may find a lower unit for sale that looks like yours how do you know it will work? It is true that Johnson / Evinrude lower units can be interchanged however, you can’t rely on visual comparison alone. I want to share with you two things in this blog:

Issue #1 - Gearcases with Upper Driveshaft Needle Bearings
Later gearcases with upper driveshaft needle bearings required the driveshaft to be hardened in the area where the bearing touches the driveshaft. Never use a non-hardened (pre-1977) shaft in a needle bearing housing. The drive shafts are not stamped with a part number. To determine if the driveshaft has been hardened, you will have to visually inspect the shaft. The hardened area will be a different color due to the heat treatment.

Some of the propeller shafts have a hole drilled crossways for a spring and two balls and others didn’t. The spring compressed as the clutch dog went from forward to neutral to reverse and once in the desired position, the balls held the clutch dog in place. Never use a non-ball detent prop shaft unit on a motor that was designed for the ball detent clutch dog. Not using a ball detent will cause the motor to fail fast and the lower unit to jump out of gear.

Some gear sets were designed to be used with a three prong clutch dog. These gear sets are expensive and must be installed as a set (i.e. replace your gears if your clutch dog is worn out).

As the outboards gained in horsepower, the original design started to reveal durability problems. When the 32 cu in motor came out (1977 25 hp) something had to give. Lots of things were done to make things better, but the three prong setup was the ultimate fix.

There are differences in the forward gear bearings that need to be verified. The early models used a bronze bushing that was keyed to keep it in place, others had a needle bearing.
